Case 03.
35 families signed up since August.

A youth sports program where I run the ads, the follow-up and an AI assistant that texts every parent. Since August, 35 families have signed up and 11 pay for a membership, with 13 more in a trial or booked for a first Saturday as of 25 October. Ad leads cost 45% less than before, and parents get a reply in a median of under four minutes.

Who signed up since August

35 families signed up for a trial or a membership between 12 August and 25 October. On 25 October, 11 were paying a membership and 13 more were in a trial or booked for a first Saturday. 8 of the 14 trial families from 8 September to 25 October went on to pay. Of the 11 paying members who joined or rejoined:

  • Rejoined after the gym move: 5 families who were members in August came back after the move announcement went out to 145 member families.
  • Brought back by the assistant: 3 families who had lapsed came back through its re-engagement texts in September. It answered their replies and sent the sign-up link.
  • From the ads: 2 families.
  • Came in directly: 1 family, by text, phone, the website or word of mouth.

The ads bring in leads at $2.84 each since August, down from $5.13 before the engagement: 45% less per lead.

What it does

It answers questions from the program’s own schedule, prices and policies, sends the right sign-up or payment link, and follows up with new leads and families who have gone quiet. Billing, refunds and pauses go to the owner.

Reply figures come from the assistant’s own message log, 8 September to 25 October 2026, measured from the parent’s text to the assistant’s sent reply. The 24-hour figure leaves out one week in early October when the assistant was offline, and a planned two-day pause. Sign-up and membership figures come from the payment records, 12 August to 25 October 2026; a sign-up is a household that started a trial or membership, including families who later cancelled or paused, and test checkouts are left out. Cost per lead comes from the ad account’s daily numbers, 19 August to 25 October 2026, against 16 July to 5 August 2026. Each paying family’s texts were traced back 45 days before they signed up, to see what brought them in.

What’s running

A texting assistant built on the program’s own schedule, prices and policies. Guardrails decide what it can do and when it hands off to the owner, and the monthly review is where most of its value gets added.
